Doing More With Less: a Practical Guide for Challengers
Budget cuts, economic uncertainty, and increased pressure to grow. Never has the maxim ‘do more with less’ felt more relevant (or more difficult). Luckily, Challengers can show us the way forward. In a preview of our upcoming webinar, eatbigfish’s Head of Brand Helen Redstone shares two simple Challenger principles that could help unlock the creativity and resourcefulness of your marketing team.



It’s a familiar story. The CEO wants growth and increased profitability (don’t we all), the budgets are tight, and getting tighter, and we’re under increased pressure to perform with less people and at double speed. “Let’s 10x it” declares the C-Suite, and we look at our overwhelming workload and feel the crushing weight of failure as our tried and tested playbook leads our brand to slowly and inexorably slump into decline.
I don’t need to give you the data, you know all this, but I will anyway, just so you don’t feel like you’re on your own. In a recent survey from Boathouse, 73% of CEOs put growth as their top priority for 20261 despite the WEF's economic predictions that the global economy is going to slow this year2. And according to Gartner, on average across industries, marketing budgets have dropped to 7.7% of total revenue (down from 9.1% in 2023)3, and 39% of CMOs are intending to further cut agency or marketing team costs4.
Whether you’re having to make those tough decisions on costs, or at the receiving end of them, it’s clear the prevailing mood for 2026 is a resigned “Urgh. I guess we’ll have to try and do it with less.”
The good news is that ‘doing more with less’ is pretty much the unofficial mantra of Challengers, they excel at it, and sometimes even revel in it (the weirdos). We’ve spent over 25 years paying close attention to the insights and actions that help these resourceful, creative, slightly unhinged, teams get a whole lot more bang for their very constrained buck. So, if you’re looking for some inspiration, let’s look at a couple of Challenger insights that can help to shift our thinking in the right direction:
“There can be miracles, when you believe...”
Time and time again, when we speak to the people driving outsized growth with a Challenger Mindset, one thing stands out: a genuine belief that what they’re setting out to do is necessary and achievable, despite their constraints.
Often this stems from leaders who are new to a category and therefore bring a fresh perspective, an intelligent naivety, which helps them avoid being held back by ingrained assumptions and established practices. In these organisations, a culture of ‘we didn’t know it couldn’t be done, so we did it’ prevails.
Intelligent naivety is less common in large established companies, where mitigating risk and maintaining best practice is prized. However, in all cases, whether they are new entrants or established brands, Challenger teams are driven by a combination of optimism and tenacity, supported by a leadership culture that is open to new ideas. So, the first step in ‘doing more with less’ is to build belief that, with the right behaviors, we actually can do it — first in ourselves and then in our team.
How? Create a Can-If Culture
A very simple but powerful way to embed this optimistic resourcefulness in our teams is to embrace a ‘can-if’ culture. Using a technique we learnt from Colin Kelly, former head of R&D at Warburtons, collectively agree with your team that the phrase “we can’t do that because” is banned. Instead, everyone must respond to new ideas and solutions with “we can do that, if…”.
It won’t always magically produce the answer (although sometimes it just might), but it will create a feeling of openness to invention and creativity more broadly, encouraging new ideas and unlocking potential resources you haven’t previously considered.

Ok, so now we are energized and inspired. Where do we start looking for ideas?
We can ‘do more with less’ if...we use what we already have
We are swimming in effectiveness data. We know ‘how brands grow’ (thanks Mr. Sharp). And while we should pay attention to which brands used their $8mil Super Bowl slot the most effectively, most of us are working with a plan that doesn’t include any ATL spend, never mind deciding whether Pedro Pascal is the right spokesperson (or maybe we should go with Jacob Elordi, much more 2026).
Luckily for us Challengers, according to Warc, only 25% of brand building impact comes from paid media, with the other 75% coming from owned touchpoints across the customer journey. 75%! So, before we jump to paid, let’s first look for the opportunities to increase the effectiveness in the media we already have.
Way back in 2007 we visited the Challenger juice brand Innocent at their London HQ to get the inside story behind their rapid growth. Co-founder Richard Reed shared the simple insight behind their approach to brand building that inspired countless Challengers after them “100% of the people reading my label are my target market, so how can I communicate through that? What are the media channels we own that are free?”

In 2026, Innocent’s much imitated approach to pack copy feels positively quaint when compared with the chaos packaging of Challengers like Buzzballz or Engine Gin. But the principle remains, before you advertise, overcommit to the channels you already control. Look at Tony’s Chocolonely, they famously project the brand through their unevenly divided product (representing the inequality in the industry) and their 'billboard' colourful packs, but they also use unexpected moments, like the missing chocolate in their advent calendar, to communicate their mission in their strikingly distinctive brand. Just like Innocent before them, they have driven consistent YoY growth before moving to conventional ATL spend (only launching their first ever TV ad in the UK in 2026).

Perhaps we’re already executing brilliantly in our product and packaging, but what about all the other moments in our customer journey? Bobbie, the Challenger formula brand embrace every point in their parent customers’ experience with them, including turning the end of their journey, when a customer cancels their subscription, into a celebration — a joyful moment the parents ‘graduate’ from their product. Or Blank Street, the fast-growing coffee chain, turn negative moment into an brand building opportunity by loaning free umbrellas to customers caught in the rain — a minimal investment for a walking billboard AND a reason to return.

How? Start with Owned Media
Gather your team and do a top-line owned media audit. Take a large sheet of paper and draw a simple diagram of concentric circles on it (like an onion). Put product at the center and then label every layer of owned media at your disposal spreading outwards.
For example, if you are a CPG company it may read: product, primary packaging, product naming, label shape, product description, secondary packaging, shelf PoS, DTC packaging, website homepage, check-out, 404 page, customer service contact info, and on, and on.
Now take a look at your current brand (and any planned activities), list them and add them to the right layer.
Look at the spread and discuss: Are we really maximizing all of these ‘free’ moments to engage? Where are the gaps? What could you do for minimal investment in those places?
How might those small actions all add up to create a much bigger impact?
These two starting points, build belief and optimize your touchpoints, feel simple but too often we overlook the power they have to impact real change for our brand.
And of course, this only scratches the surface of the Challenger behavior that helps brands to do much more with much less. What can we learn from Challenger teams about creating the cultural conditions, and the tactics, to execute much quicker? How do we harness the entrepreneurial skill to access resources we don’t control to scale awareness or drive innovation? When faced with a myriad of opportunities but minimal resources, how do we decide what to commit to, and what to sacrifice?
